Metric sheet
Write each result beside its comparison period in the meeting notes. Keep open refunds visible. Attach them to the original paid orders; exclude refunds for purchases outside the campaign window. Deduct partial refunds by value. Finance should reconcile sales after refunds to recognized revenue; label any difference in tax basis or recognition timing.
| Metric | Where the number comes from | Good sign | Bad sign |
|---|---|---|---|
| Sales after refunds | Paid orders and matched refund records | Retained sales meet the plan | Paid sales rise; retained sales fall |
| Ad return by campaign | Spend and attributed orders | Refund treatment and attribution window stated | Mixed sales definitions |
| New customers | Buyer report and kept orders | New-to-store definition stated | Followers counted as buyers |
| Contribution | Net sales less product and selling costs | Agreed costs covered | Extra sales deepen the loss |
| Stock left | Warehouse export by SKU and condition | Sellable units separated | Damaged returns counted as stock |
| Cash received | Settlements and bank receipts | Pending payouts explain differences | Bank receipts equated with sales |

Check the effect of refunds
TheChinaPath calculator data, October 2026: the Douyin model defaults to RMB 250 per order and 2.5 sales per RMB of ad spend. These are planning assumptions. For 100 equal-value paid orders, that means RMB 25,000 sales and RMB 10,000 ads. If 20 orders are fully refunded, retained sales fall to RMB 20,000; ad cost per kept order rises from RMB 100 to RMB 125. This example holds ad spend fixed and excludes all other costs. The 20% full-refund rate is an illustrative assumption, not a measured category return rate.
Compare the RMB 125 ad cost per kept order with your margin before ads, after all other selling costs. Separate recovered inventory from write-offs. Use consumed ad spend, excluding unused wallet top-ups. Don’t deduct a discount twice if it’s already included in paid sales.
