When to take ecommerce in-house in China

When to take ecommerce in-house in China: compare the costs, build the team, and plan a Tmall Partner handover around orders and refunds.

Two coworkers in a Suzhou office review orders on a Chinese Tmall Global screen beside a worn desk mat and tangled cables.

Take ecommerce in-house in China when the fees you can remove cover the replacement work and your own team can run the store. Budget for the handover separately. Start planning a year ahead if you need to hire. Keep the partner on a transition contract, and schedule the handover outside a major festival’s order and refund cycle.

A Tmall Partner (TP) runs store operations for a brand on domestic Tmall or Tmall Global, Alibaba’s cross-border marketplace. Bringing that work inside means someone on your payroll must handle the decisions the agency currently makes while headquarters sleeps.

Decide which work your employees will own before ending the contract. Our Tmall Partner selection guide covers choosing the operator; the test below helps decide how much work to keep with one. The suggested planning year is a recommendation, not a platform requirement. Sources and calculator inputs were checked on October 30, 2026. The brand examples below describe past decisions.

When to take ecommerce in-house in China: the signals

Ask the incoming team to fix a failed promotion while customer-service messages pile up. That reveals more about its readiness than the hiring plan. GMV below means gross merchandise value, before refunds.

Signal it is time Build in-house first Keep outsourced where needed
The avoidable agency bill funds a replacement budget Our annual model: 770,000 RMB at 3.5 million RMB GMV Services that remain cheaper to buy separately
Headquarters waits on the partner to explain margin A China commerce lead who owns pricing and the profit-and-loss account Defined store execution with approval limits
Your staff can operate the merchant tools An operating lead and trained backup, with tested access Peak customer-service coverage
Product decisions already sit inside the brand Stock forecasting tied to promotion plans Warehousing and fulfillment
The contract has a workable exit path A signed inventory of accounts and deliverables The outgoing team during a paid handover

The financial row uses TheChinaPath calculator data, October 2026. It is a planning example, not a measured threshold for bringing operations inside.

Flyco, the Chinese personal-care appliance maker, recorded a Tmall store moving into its own operation in its 2020 half-year report.

The filing supplies no transfer budget or staffing threshold for another brand to copy.

Calculate what you can actually save

Pull the last full year of agency invoices and mark the fees that end on termination. Warehouse handling may stay exactly where it is.

Keep advertising in both budgets.

Our Tmall Global calculator starts with a monthly TP retainer of 35,000 RMB and a commission of 10% of GMV. These are model inputs, not TheChinaPath’s prices or a survey of agency quotes. The model uses GMV before refunds; if your contract commissions net sales, use that base in both comparisons.

Annual GMV, RMB Modeled annual retainer, RMB Modeled sales commission, RMB Total partner fee, RMB
1,000,000 420,000 100,000 520,000
3,500,000 420,000 350,000 770,000
10,000,000 420,000 1,000,000 1,420,000

Annual partner fees equal 12 times the monthly retainer plus GMV times the commission rate. At the calculator defaults, 3.5 million RMB of GMV produces 770,000 RMB in partner fees. Source: TheChinaPath calculator data, October 2026. https://www.thechinapath.com/tools/tmall-global-setup-and-run

At that sales level, up to 770,000 RMB could fund replacement work if the entire modeled fee ends. Deduct any agency support you keep. Then include salaries with employer costs, software subscriptions, recruitment fees, and cover for leave. Headquarters management time belongs in the comparison too.

Price the transition separately. You may pay the old team while the new team learns, and the contract may leave charges payable after operations move. Compare the first year and a normal year after the handover. Keep a separate cash plan for stock purchases and deposits, which payroll savings cannot automatically fund. Check notice periods and software renewal dates.

Once the scope matches, the crossover is a short calculation. Subtract the annual TP retainer from your annual replacement budget, then divide by the TP commission rate as a decimal (0.10 for 10%). The result is a crossover at equal sales, assuming fixed replacement costs and the same service scope. Change either assumption and recalculate. If the commission is zero, compare annual costs directly; this formula won’t work. A negative result means replacement costs already sit below the fixed retainer under those assumptions. It does not prove the team is ready.

If the incoming team needs more ad spend to hold sales, include that too. Judge the switch on profit after those costs, not sales alone.

Give your commerce lead the authority to decide

Appoint a China commerce lead with authority to approve discounts and own the margin. After a weak sales week, that person should be able to explain what happened from the store data and decide what changes next.

The daily operating work needs a named owner as well. Product listings and campaign submissions need attention even during a quiet sales week. When an order goes wrong, someone has to work through it with the warehouse and tell customer service what happened.

Give each task a backup with tested individual access. A small team still has weekends and sick days.

Ask the proposed team to run a normal trading period while the partner stays available, with only one team executing each task. Check whether orders ship as promised and whether the finance team can reconcile cash receipts with sales. Agree pass criteria before the test; have the commerce lead sign off on delivery and the finance lead on reconciliation, including the refund queue and reporting exports.

Buy specialist work separately when that is the better use of the budget. Warehousing does not need to become a brand department just because store management does. A hybrid arrangement can also retain cross-border store operations support under a narrower scope, with the brand approving commercial decisions.

Read the commission clause again when you narrow the scope. Removing campaign planning won’t necessarily remove the agency’s sales commission.

Write the handover before giving notice

Start with the entity registered as the merchant and its account recovery contacts. Test the brand’s recovery route with whoever can authorize access changes. Our store ownership guide covers the registration problem. An operating handover and a change of merchant entity need separate checks with the platform.

One handover dispute reached the Beijing International Commercial Court.

In a dispute between two Hong Kong companies, the parties set a handover for May 7, 2022. The operator deleted sales promotion links on May 6, and the brand changed some store passwords. Inventory and receipts remained disputed. The court helped the parties reconcile the stores and settle. The court left the platform unnamed. The case ended in mediation and shows how a handover can unravel; it establishes no Tmall transfer rule.

Attach a handover schedule to the transition agreement, starting with the live product links and rights to the files that support them. The warehouse needs a stock record it can reconcile; customer service needs the open orders and unresolved cases, including unredeemed coupons. Record campaign settings and each deliverable’s recipient and acceptance test. Check who holds the software subscriptions and whether the new team needs its own licenses.

The agreement should prohibit deletion of the listed links and name who may edit them. Withdraw access only after the replacement team has tested its own permissions, under the agreed schedule. For exports, stay within the platform’s allowed access. Have the brand’s privacy lead approve the fields and recipients before an export, especially when a recipient sits outside mainland China.

Agree an invoice reconciliation date and who handles later refunds, including how they change the final commission. The people answering shoppers need access for as long as their assigned cases require it.

Make the first independent week an ordinary one

If hiring is needed, start the planning roughly a year before the intended move. Use that time to recruit the lead and learn the store’s trading cycle. A trained team may be ready sooner. Use the trading test to decide.

Avoid a planned cutover just before the Double 11 shopping festival or 618, China’s midyear sale. Keep the outgoing team through the work it agreed to deliver, then reconcile orders and refunds before removing its remaining access. A sale-day deadline can leave customer cases stranded.

Moving from a distributor’s stock-buying model also needs a separate inventory settlement. Shanghai Jahwa’s experience is relevant here.

Shanghai Jahwa said it moved some online distribution business from an agency model to self-operation in 2024. Returns from that change were among the factors that reduced revenue during its wider restructuring. Source: Shanghai Jahwa (上海家化), 2024 annual report, April 2025, company filing hosted by Sina Finance. https://money.finance.sina.com.cn/corp/view/vCB_AllBulletinDetail.php?id=10964999&stockid=600315

The filing does not isolate the transfer’s cost. For your own plan, count stock at the handover, including damaged units, and agree who absorbs returns. A service-only TP arrangement may have no stock buyback at all.

Questions before taking the store in-house

How much sales revenue makes an in-house team cheaper?

There is no single threshold. Use the fees your agreement actually removes and the fully loaded cost of replacing that work. Our model produces 770,000 RMB of annual TP fees at 3.5 million RMB of GMV, but retained vendors and weaker trading performance can consume the apparent saving.

Can we move the work a function at a time?

Yes, if the partner agrees to a revised scope and the platform permissions support it. Move commercial ownership first, then test the team’s ability to execute. Keep one named decision-maker for each task during the overlap so the warehouse and customer-service staff know whose instructions apply.

What if the contract ends before the team is ready?

Negotiate a defined extension before the expiry date. Name the services and the handover deliverables, with an agreed end date and payment basis. If the current partner cannot provide the coverage, compare transition support through Compass. Keep the responsibility for live customer orders assigned throughout the change.

Request a Compass shortlist for a partner whose scope fits the work your team will keep outside.
